The companies winning with AI are not the ones with the biggest models. They are the ones who stopped asking users to leave their workflow to use them.

Last week I was in a room with twelve CMOs. Every single one had run an AI pilot. Eight of them described the same outcome: strong demo, weak adoption, no ROI. The model worked. The workflow did not.

The problem is not the AI. The problem is architecture. We have built AI as a destination — a tool you go to — rather than as an embedded capability that comes to you. I call this the difference between AI you visit and AI that works.

The solution is what I call In-Flow AI: intelligence that operates inside the workflows your team already lives in, rather than requiring a context switch to access it. When the AI is where the work already happens, adoption becomes inevitable rather than aspirational.
